How to Migrate from Zendesk Sell to Pipedrive Without Losing a Deal

The question keeping most sales managers up at night isn't "which CRM should we use?" It's "how do we switch systems without dropping the ball on our active pipeline?"

A CRM migration has a reputation for disrupting sales momentum. Deals get missed. Follow-ups fall through the cracks. Reps spend half their week figuring out the new system instead of selling. And by the time the dust settles, the quarter looks worse than it should.

It doesn't have to go that way. Here's how to migrate from Zendesk Sell to Pipedrive while keeping your pipeline healthy and your team productive throughout the process.

The Core Principle: Never Have Two Sources of Truth

The biggest risk in any CRM migration is the period when data exists in two systems and nobody's sure which one is current. Deals get updated in Zendesk Sell after the import. Notes are added in Pipedrive but not the old system. Nobody knows where to look.

This creates confusion, missed follow-ups, and eroded trust in the data.

‍Your goal: Define a clear, hard cutover date - the moment Pipedrive becomes the system of record and Zendesk Sell becomes read-only. Plan everything around that date.

Phase 1: Before You Migrate - Prepare the Pipeline

Step 1: Freeze and clean your active deals

In the two weeks before your planned migration, ask your sales team to do a pipeline review:

  • Close or archive any deals that are clearly dead but still sitting in the pipeline (every team has them)
  • Update deal stages to make sure everything reflects the current reality
  • Ensure every active deal has a next action and a follow-up date

A clean pipeline going in means a clean pipeline coming out.

Step 2: Document your current pipeline stages

Write down every pipeline stage you use in Zendesk Sell - not just the names, but what they mean. When does a deal move from "Proposal Sent" to "Negotiation"? What are the criteria?

This documentation serves two purposes: it ensures your Pipedrive pipeline is set up to mirror your actual process, and it's a useful training reference for the team.

Step 3: Set up Pipedrive before migrating data

Don't import your data into a blank Pipedrive account. Set up the fundamentals first:

  • Create your pipeline stages (matching Zendesk Sell's stages or deliberately improving them)
  • Build all custom fields that exist in Zendesk Sell
  • Connect email and calendar integrations (note this is not a direct Zendesk Sell export, Pipedrive email sync can bring in historical mailbox emails depending on provider and sync settings, but calendar only future events sync into Pipedrive.) 
  • Set up user accounts and permissions
  • Configure any essential automations

Import data into a configured system, not a blank one.

‍Phase 2: The Migration Itself

Step 4: Run a test migration first

Before migrating all your data, run a small test - export a subset (say, 50 contacts and 20 deals) and import them into Pipedrive. Check:

  • Are all fields populated correctly?
  • Did custom field data land in the right places?
  • Are contacts correctly linked to their deals?

Fix any mapping issues before running the full migration.

Step 5: Choose your migration timing carefully

The best time to cut over is at a natural break point: start of a new month, start of a new quarter, after a major sales push. Avoid:

  • Mid-quarter when reps are heads-down on deals
  • The week before or after a major event or launch
  • Friday afternoons (you want your IT/operations support available if something goes wrong)

A Monday morning cut-over, with training happening the week before, is the ideal scenario.

Step 6: Migrate, then immediately validate active deals

As soon as the full migration is complete, before you communicate to the team that Pipedrive is live, have your sales manager or operations lead manually check every single active deal:

  • Is it in the right pipeline stage?
  • Are the deal value and close date correct?
  • Is the primary contact linked?
  • Are the most recent notes visible?
  • Is the next task or follow-up date recorded?

Don't skip this step. This 1–2 hour validation is what separates a smooth migration from a chaotic one.

Phase 3: The Cutover - Keeping the Team Productive

Step 7: Run a hands-on team training session before go-live

Schedule a 60-minute training session with your sales team the day before go-live. Walk through:

  • How to view and update their deals in Pipedrive
  • How to log a call, email, or meeting
  • How to move a deal through the pipeline stages
  • How to create a follow-up task

Don't try to cover every Pipedrive feature. Focus on the 5–6 things your team does every day. Everything else can come later.

Step 8: Declare a hard cutover - and stick to it

On go-live day, communicate clearly: Pipedrive is now the system of record. Zendesk Sell is read-only for reference only. No new data should be added to Zendesk Sell.

This sounds obvious, but without a clear directive, some reps will keep logging calls and updating deals in Zendesk Sell out of habit - creating the two-source-of-truth problem you were trying to avoid.

Step 9: Keep Zendesk Sell accessible for 30 days

Where your subscription/access window allows, don't close your Zendesk Sell account immediately after go-live. Keep it on read-only access for at least 30 days so team members can look up historical information they may have missed in the migration.

After 30 days, if everything looks good in Pipedrive, you can safely close the Zendesk Sell account.

Phase 4: The First 30 Days in Pipedrive

Step 10: Monitor pipeline health obsessively in week one

The first week is when things fall through the cracks if you're not watching. Check:

  • Are reps logging activity in Pipedrive?
  • Are deals moving through the pipeline?
  • Are follow-up tasks being created and completed?

A quick daily check of pipeline health in the first week catches adoption issues early, before they become habits.

Step 11: Address friction fast

Your team will find things they don't like or don't understand. Some of it is legitimate - a configuration that needs fixing. Some of it is change resistance - the normal discomfort of learning a new system.

Distinguish between the two. Fix legitimate friction quickly (missing fields, confusing stage names, integration issues). For change resistance, give your team time and encouragement - Pipedrive's usability means most people come around quickly.

Step 12: Celebrate the wins

When a big deal closes in Pipedrive in the first month, make a point of acknowledging it. When the team runs their first pipeline review in the new system and it goes smoothly, recognise that. Positive reinforcement of the new system accelerates adoption faster than any training session.
